Can you imagine conducting an orchestra where each musician plays a different piece? That's the reality for companies operating without an annual budget. In my experience as a consultant and advisor, I've seen companies on the verge of collapse not due to a lack of sales, but because of the complete absence of a strategic vision.
For 2026, the environment doesn't forgive improvisation. We're facing a year marked by the review of the USMCA and an unprecedented regulatory burden. Failing to budget today is a conscious choice to walk blindly.
BACKGROUND

🔵 I remember as if it were yesterday one of my first challenges as a Strategic Consultant and Senior Management Advisor.
🟡 I was in the offices of a company that produces school and office supplies called " Lapicera Mexicana" (Lapimex) .
🔴 It was a company with an imposing presence, but it lived in a state of permanent anxiety, always on the verge of bankruptcy, suffering from cash flow problems and struggling to cover the most sacred things: payroll and suppliers.

🔵 When I asked the Owner and CEO for the annual budget, his response left me speechless: "We don't usually do that here."
🟡 The Commercial Director reinforced the idea with a dangerous flippancy: "We simply sell what we produce, period . "
That "point" was, in reality, an abyss.
THE SPINE FRACTURED

In my diagnosis of "Lapicera Mexicana", I made them see a harsh reality: the budget is the backbone of any business organization.
If sales are the origin, then production costs and operating expenses are derived from them.
Without a budget, "Lapicera Mexicana" lacked a compass to know:
How many people did he really need on his payroll?
What inventory levels were healthy to maintain?
How to schedule smart purchases without overwhelming the cash register?
They lived in darkness, with no idea of what their projected usefulness would be at the end of the year.

This lack of financial literacy not only affected the numbers; it had fractured the soul of the organization.
Human conflicts and tension among collaborators were constant, simply because nobody knew which way the ship was heading.
My job was not just to align accounts, but to teach them that a budget is not a restriction, it is the map to operational peace.
